Impact 21 Business Model
Impact 21 has established a structured, disciplined approach for all client engagements. Our phased approach brings you much needed focus on business alignment, change management and measured returns. Whether your needs require one phase or all four, we approach your needs systematically and provide alignment to ensure effective management of all projects. We provide analysis and alignment of current strategies, resources and technologies and put testing, training, and support in place to fully leverage new business practices before, during, and after implementation. This allows teams to manage competing priorities and work efforts that are in place while ensuring a controlled testing and implementation environment.
- Discover & Educate
Discovery begins with identifying gaps between current state and best practices. This review is critical to understanding the company’s change readiness. It begins with review of roles in the organization and their effectiveness with cross-functional teamwork and accountabilities. It is critical in this initial phase to understand the company’s ability to manage competing priorities. Conducting a quantitative, directional evaluation of strategic options and developing a detailed plan/roadmap are major outcomes of this Phase. This roadmap will define the requirements and metrics for success, identify organization alignment and change management opportunities and provide the foundation for achieving success.
- Organizational Alignment
- Gap Analysis
- Requirements Analysis
- Change Readiness Assessment
- Planning Roadmap
- Design & Prepare
Providing clarity on the strategy, business case, plans and options selected during Phase I are key components of this phase. Plans for moving forward and all transition and integration activities will be defined and designed. This Phase confirms the organization’s expectations and understanding of all plans and moves the current environment from requirements mapping to a closer view of the future state. Change management is a critical component within this phase in order to ensure alignment of accountabilities, including communication / engagement and training as well as deployment plans for pilot and roll-out.
- Planning Premises
- Functional/Technical Design
- Align Accountabilities
- Metrics & Reporting Design
- Communication/Training Design
- Pilot/Deployment Plan
- Deploy & Implement
This is where thorough planning and precise execution intersect. Planning, design and testing in the earlier phases are the keystone to a successful deployment and implementation of the plans. Deployment evolves as successful pilots are reflected in the metrics. This phase is where the well-defined plans turn into action and the organization implements the new programs, technologies and processes to bring changes to business practices. Success will be accomplished through effective testing of programs and systems against the requirements set forth in earlier phases. Commitment to communications and training make all the difference in this phase as new roles and functions begin to take on more accountability to sustain the new business practices.
- Testing & Configuration
- Communications/Training Deployment
- Measure & Refine
- Deploy (Roll-out)
- Sustain & Evaluate
The phase ensures that new initiatives and technologies are leveraged and continue to gain returns. It is the beginning of creating a culture that monitors and tracks performance against goals on an on-going basis and continues to create new measures for success. The organization is aligned to monitor results and will continue to identify new and innovative ways to renew and revitalize with changing business cycles.

Collaboration & Project Management Portal (iRIS)
All Impact 21 projects are managed using a world-class collaboration and project management portal, Impact Resource Information Solution (iRIS), which is web-based and available 24/7 to all project and client resources. iRIS tracks the progress of the project across all phases and provides a quick–view for senior management to determine progress and view metrics.
All deliverables and project tasks are assigned and tracked through completion, and all content/documents associated with the project are linked to the specific area where they apply. All version control and assignments are managed on the portal, creating one version available for all to view, edit, and approve any time throughout the project duration.
Impact 21 has integrated intellectual property from years of consulting and implementations to iRIS for client use. Strategic differentiators of iRIS include:
- SharePoint & Project Server
- Web based and accessible by role
- Project planning, action planning, and accountability
- Alerts and progress tracking: Project deliverables & content
